Approval limits for small businesses: stop being the bottleneck

When every decision needs the owner, the owner becomes the slowest part of the business. The fix is not “trust people more”. It is writing down who can decide what, up to which limit.

The three-tier rule

Give every recurring decision one of three tiers.

Tier 1: decide and carry on. Low risk, easy to reverse. The person decides and does not need to tell you. Example: replacing a damaged item, rescheduling a customer, reordering stationery.

Tier 2: decide and report. Medium risk. The person decides, then tells you the same day, in one line. Example: a discount up to a set percentage, a refund up to a set amount, overtime up to a set number of hours.

Tier 3: ask first. High risk or hard to undo. Anything above your limits, any new vendor, any payment above a set amount, any hire or exit, anything that touches a legal commitment.

How to set the limits

Look back at the last 30 decisions you made on small matters. For each, ask: if the answer had been the opposite, what is the worst that could have happened? If the worst case is a loss you would shrug off, it is Tier 1. If it is annoying but fixable, Tier 2. If it could cost you a customer, a lot of money or a legal problem, Tier 3.

Set limits in rupees and in plain words. “Use your judgement” is not a limit. “Refund up to ₹1,500 without asking” is.

Make it visible

Write the three tiers on one page and put it where the team works. Review it once a month for the first three months. Raise limits when a person has used them well. Lower or clarify where something went wrong, and ask what was unclear rather than who was wrong.

Where tools help

Once limits exist, tools can enforce them. A form can route anything above a limit to you. A WhatsApp reply can include the refund limit. An automated assistant can be told “ask the owner above ₹X”. The rule comes first. The tool only makes it stick.

This is exactly how we design vv: it does routine work on its own and always stops for money, mass messages and deletions. The same three tiers work for people.
